Variable pay is the part of your package that is not guaranteed. It is quoted in the offer as a target, usually as a percentage of CTC or of basic, and what you actually receive depends on how you performed and how the business did. It goes by many names: performance bonus, incentive, PLI, annual bonus, or simply “the variable”.
A common model multiplies three things: the target variable amount, an individual performance factor from your appraisal rating, and a company or business-unit performance factor.
Example: target variable Rs 2,00,000, individual factor 1.1 for an above-par rating, company factor 0.85 for a below-plan year. Payout is 2,00,000 x 1.1 x 0.85 = Rs 1,87,000. In a weak year the company factor alone can pull the whole payout well below target, which is the point of making it variable.
Ask what percentage of CTC is variable, how often it is paid (annual, half-yearly, quarterly), and what the actual average payout ratio has been over the last two or three years. A package that looks strong on CTC can be materially weaker in hand if a large slice is variable and historical payouts have run at 70 or 80% of target.
