There’s no single right number

A commonly cited, though not universal, range is roughly 4 to 8 direct reports for complex or specialist work, and up to 15 to 20 for more routine, standardized work. Narrower spans generally mean more management layers and slower decision-making; wider spans mean less individual coaching attention per report. The right number depends heavily on the function itself, a support team handling routine tickets can sustain a much wider span than a team of specialists needing regular one-on-one guidance.

Is a narrow span always better for employee development?

Not necessarily, it depends on whether the manager actually uses the additional time for coaching, a narrow span with a disengaged manager doesn’t automatically translate to better outcomes.
